# What a HubSpot Architect Actually Does (and When Your Business Needs One)

"So what exactly does a HubSpot architect do?" I get asked this on almost every discovery call. Most people know what a HubSpot admin does, and many have worked with a HubSpot agency. The architect role sits between those two, and it usually only becomes obvious once the portal starts fighting itself.

I'm Shubham Nigam, a HubSpot architect based in Bengaluru. I've spent about 10 years in the HubSpot ecosystem and worked hands-on in 60+ HubSpot portals. This post covers what the role actually involves, how it differs from the other HubSpot roles, and the signs that you need someone thinking about structure, not just tasks.

## The short answer

A HubSpot architect designs how HubSpot fits the business: the data model, how records relate, how data moves in and out of other systems, and the rules that keep it consistent as you grow.

An admin keeps the portal running. An agency often delivers campaigns, pages, and onboarding. The architect decides which objects hold which data, which system is allowed to overwrite a field, and whether the setup will still make sense a year from now.

In practice I spend most of my time on questions like these:

- Which objects should hold which data: contacts, companies, deals, tickets, or a custom object?
- What is the source of truth for each field, and which system may overwrite it?
- How do records get created, deduplicated, and associated, and what happens when that fails?
- How will reporting hold up when more teams and products are using the same portal?

## What a HubSpot architect works on

### Data model and object design

Every portal has a data model, whether anyone designed it or not. The job is to make that model intentional: when standard objects are enough, when a custom object is justified, how associations and labels should work, and which properties deserve to exist. A short property list is the difference between reports people trust and reports people ignore.

### Integrations and system design

HubSpot rarely lives alone. It usually has to talk to an ERP, a billing system, a product database, a website, or another CRM. As HubSpot Senior Solutions Architect at Edgio (September 2023 to January 2025), I built an integration between HubSpot and Oracle Fusion using HubSpot's APIs and Python. An architect decides what syncs, in which direction, how often, and how conflicts and errors are handled.

### Process and pipeline design

Pipelines, deal stages, ticket statuses, lifecycle stages, and lead status should mirror how the business actually works. I map the real process with the people who run it, then design pipelines and automation around that process.

### Automation architecture

Workflows are easy to create and hard to govern. Without a plan, portals end up with overlapping workflows that fight each other. I set naming, ownership, and a clear rule for which workflow is allowed to set a critical field.

### Governance, permissions, and data quality

Who can edit what? Who can create properties? How do you stop duplicate companies from piling up? Architecture includes the guardrails: teams, permission sets, required fields, validation, and a regular data hygiene routine.

### Reporting foundations

Good dashboards come from good structure. If deals are not associated to the right companies, or lifecycle stages are set inconsistently, no report builder will save you. I design the data so reporting is straightforward.

## HubSpot architect vs admin vs consultant vs agency

These roles overlap, and one person can wear more than one of them. I have: HubSpot Administrator at Health Prime (August 2021 to September 2023), Marketing Automation Expert at MakeWebBetter, a HubSpot Platinum Solutions Partner (June 2018 to August 2021), HubSpot Senior Solutions Architect at Edgio, and HubSpot Architect at eXp Realty since January 2025.

- **HubSpot admin:** day-to-day operation. Users, property requests, workflow fixes, imports.
- **HubSpot consultant:** advice on using HubSpot better, often scoped to a project or a hub.
- **HubSpot agency:** delivery at volume, such as onboarding, website builds, content, and campaigns.
- **HubSpot architect:** the overall design. Data model, integrations, governance, and whether the setup still works as the business grows.

If the problem is "we need more hands," an admin or an agency may be the right fit. If the problem is "nothing connects, nobody trusts the data, and every change breaks something," you need architecture.

## Signs your business needs a HubSpot architect

- You are connecting HubSpot to an ERP or another core system. This is where design mistakes get expensive.
- You have outgrown the original setup. The portal was built for one team and one product. Now it serves several.
- Reports do not match reality. Sales, marketing, and finance each have their own number.
- Duplicate and orphaned records keep coming back. Contacts without companies, deals without contacts, the same company three times.
- Workflow sprawl. Nobody is sure which workflow sets a field, or why a record changed.
- You are moving to HubSpot from another CRM, such as Salesforce or Microsoft Dynamics 365. I have implemented both HubSpot and Dynamics 365.
- You are about to add another hub, such as Service Hub or Operations Hub, and want it designed properly from day one.

## What working with a HubSpot architect looks like

1. **Discovery.** I talk to the people who use HubSpot and the people who depend on its data.
2. **Audit.** I review objects, properties, associations, pipelines, workflows, integrations, and permissions.
3. **Blueprint.** A written target state: what to keep, what to change, and what to retire.
4. **Build and migrate.** Implementation in stages, with testing at each step.
5. **Document and hand over.** So your team can own it after the engagement.

## Frequently asked questions

### Is a HubSpot architect the same as a HubSpot solutions architect?

The titles are often used for the same kind of work: designing how HubSpot is structured and how it connects to other systems. "Solutions architect" sometimes leans more toward integrations and technical design.

### Do small businesses need a HubSpot architect?

Not as a full-time hire. Many smaller teams need a short architecture engagement at a setup, a migration, or a new integration, then an admin for day-to-day work.

### Does a HubSpot architect write code?

Often, yes. Integration work usually means HubSpot's APIs and a language such as Python. A lot of the value is still the design decisions made before any code is written.

### Can I hire a HubSpot architect in India for a global team?

Yes. I work remotely from Bengaluru with teams in other time zones.
